Casa Trindade: a promise four neighbours make better
Fourteen rooms in Porto, the competitive set you are actually in, and the one claim nobody else on the street can make.
Your listing says authentic, central and family run. So does every property within 400 metres, including the four that outrank you. This review is not about writing better copy. It is about finding the thing that is true of you and not true of them, and then charging for it.
You are competing as a cheap central guesthouse against four properties that do that better and have more rooms to do it with. The courtyard, the 11:00 breakfast and the fact that you take dogs are the only three things on your listing that your competitive set cannot match, and none of the three appear above the fold.

You lead with the three things that cannot differentiate you and bury the three that can. This is the most common positioning error in independent accommodation and it is also the cheapest to fix.

Your rating is fourth of seven and your rate is sixth. A 9.0 property priced below an 8.8 property is leaving money on the table, and the reason is that the 8.8 property has a clearer answer to why choose us.

Three hundred and forty one reviews over eighteen months, coded by theme. Guests are already telling you what you are for. They mention the courtyard more often than they mention the location.
We booked because it was cheap and central. We came back because of the courtyard and because nobody made us come down for breakfast at eight.

Segments
The guest you actually get
From your own booking data, not from a persona exercise. Three segments, and the one you are cheapest for is the one you should stop chasing.
The slow city break, 2 to 4 nights
Couples in their thirties and forties, booking 3 to 6 weeks out, arriving Thursday or Friday. They value the courtyard and the late breakfast above everything and they are the least price sensitive segment you have.
The one night stopover
Booked inside 72 hours, arriving late, gone by nine. They want a bed near the station and they will always find a cheaper one. You cannot win this segment and you should stop discounting for it.
The dog owner
Books further ahead than anyone, stays longer, returns. Twenty two unprompted review mentions and one competitor in six that will take them. This is a small segment and you are the obvious answer in it.

Plan
Ninety days, and the direct booking question
Seventy eight percent of your bookings come through OTAs at roughly 17 percent commission, which is about USD 94,000 a year. Repositioning is what makes a direct booking possible, because a guest who can name the reason they chose you is a guest who will look for you by name.
- Week 1
Rewrite the listing and reorder the photographs
Courtyard first, breakfast second, room third, location fourth. Change nothing else. This is free and it is the largest single conversion lever available to you.
- Week 2
Reshoot the courtyard and the breakfast table
Morning, laid, with one person in frame. Your current courtyard photograph is empty, at midday, and it is the fifth image.
- Week 4
Publish the dog policy, with a price
Dogs welcome, USD 12 a night, two rooms available. It adds revenue, it qualifies the booking, and it makes you findable in a filter only one competitor appears in.
- Week 6
Launch the three night courtyard rate direct only
Five percent below the OTA rate, breakfast until eleven stated on the page, Thursday to Sunday. The first thing you have that is worth booking direct for.
- Week 12
Measure, then decide about low season pricing
If direct share has moved above 30 percent and ADR has held, stop discounting the stopover segment for a season and watch what happens to the other two.
