This document is not the manual. It is the plan of the manual: what it contains, in what order it gets built, who owns each chapter, and which parts of the business are not yet documented well enough to duplicate. The answer to the last one is most of chapter 4.

Purpose

What this architecture is for

You have three sites that work because the same six people have run them for four years. A franchisee will have none of those people. The manual is the transfer mechanism, and this document decides its shape before anyone starts writing, because a manual that is restructured halfway through is a manual that never ships.

Order

Build sequence

Chapters are not built in numerical order. They are built in the order the first franchise site will need them, which is the order below.

  1. Chapters 3 and 4

    Opening, closing and product. A site cannot trade without these and they are the two that carry the most undocumented knowledge.

  2. Chapters 2, 5 and 8

    Roles, service standards and training. These are what the franchisee uses to hire and bring up a team.

  3. Chapters 6 and 7

    Quality control and escalation. Written after the operating chapters so the checks match the documented method rather than the remembered one.

  4. Chapters 1 and 9

    The standard and the supply chain. Drafts exist; these are edits, not builds.

  5. Consolidation and version 1.0 issue

    Cross references checked, numbering fixed, one reader who has never worked at Sombra reads it cold.

  6. Site test

    The first franchise team opens using the manual only, with the Operations Manager observing and not helping. Every intervention is a defect in a chapter.

Two sites rather than one for chapter 3, deliberately. Peckham and Nunhead open differently and neither team knows it. The manual has to pick one, and the founder has to be the person who picks.

Everything else in chapter 4 is straightforward capture. The espresso specification blocks roughly a third of the chapter, including every milk drink that derives from it.

Rules

Document conventions

  • One chapter is one controlled document, with its own number, version and owner
  • Numbered clauses throughout, so a franchisee can be told to read 4.3.2 rather than the coffee chapter
  • Every procedure written for a person who started this week and has nobody to ask
  • Non negotiable items marked in the margin. Everything unmarked is guidance a franchisee may adapt
  • No photograph without a caption stating what it is showing, because a picture of a good flat white is not a specification
  • Nothing in the manual that is not true at all three owned sites today, or that the founder has decided will become true

The third row is the one that decides whether this manual survives. A franchise network where sites improve locally and silently is a network with no standard after two years.
